一(yi)個(gè)(ge)步(bu)調(diào),合(he)力(li)推動(dòng)實(shí)施(shi)
班(ban)組是(shi)企業(yè)的細(xì)胞,是具(ju)體(ti)工作的落(luo)腳(jiao)點(diǎn)。當(dāng)前,公司(si)正處(chu)在實(shí)(shi)現(xiàn)“五個(gè)(ge)二”目(mu)標(biāo)的(de)關(guān)(guan)鍵時(shí)期(qi),今年3月份(fen),公(gong)司(si)制(zhi)定(ding)下發(fā)(fa)了《五(wu)型(xing)班組(zu)創(chuàng)建實(shí)(shi)施(shi)方案》《五型班(ban)組考(kao)核標(biāo)(biao)準(zhǔn)》,建立(li)起(qi)內(nèi)(nei)容切合(he)實(shí)(shi)際(ji)、操(cao)作有效的標(biāo)準(zhǔn)管理(li)制度(du)、工作(zuo)流程(cheng)和(he)科(ke)學(xué)合(he)理的(de)考評(píng)機(jī)(ji)制(zhi)。做(zuo)好(hao)頂(ding)層設(shè)計(jì)(ji)和科學(xué)(xue)規(guī)劃(hua),構(gòu)(gou)建了(le)黨(dang)委(wei)領(lǐng)導(dǎo)(dao)、行(xing)政支(zhi)持、工(gong)會(huì)(hui)牽(qian)頭、部(bu)門(mén)協(xié)作(zuo)、班長(zhǎng)(zhang)帶頭(tou)、班(ban)員(yuan)參(can)與(yu)的創(chuàng)建(jian)格局,有效提(ti)高各(ge)級(jí)(ji)管理(li)層級(jí)的重(zhong)視(shi)程度,為班組(zu)建(jian)設(shè)(she)工(gong)作(zuo)提供(gong)了(le)堅(jiān)強(qiáng)的政治(zhi)、制度、資(zi)金(jin)保(bao)障(zhang)。
“五型(xing)”班(ban)組創(chuàng)(chuang)建(jian)活動(dòng)在(zai)公司上下拉(la)開(kāi)了帷(wei)幕(mu)。公司成(cheng)立由(you)黨委(wei)書(shū)記(ji)、董(dong)事(shi)長(zhǎng),總經(jīng)(jing)理(li)任(ren)組長(zhǎng),工(gong)會(huì)(hui)主席和常務(wù)(wu)副總(zong)經(jīng)理任(ren)副組長(zhǎng)(zhang),工(gong)會(huì)辦(ban)公(gong)室、安全環(huán)(huan)保(bao)部(bu)、人(ren)力資(zi)源部(bu)、生(sheng)產(chǎn)(chan)技(ji)術(shù)部、財(cái)務(wù)(wu)資(zi)產(chǎn)部(bu)為成(cheng)員的(de)班組建設(shè)(she)工(gong)作(zuo)領(lǐng)(ling)導(dǎo)(dao)小組,堅(jiān)(jian)持(chi)每月(yue)對(duì)(dui)各單位(wei)班(ban)組(zu)建設(shè)工(gong)作(zuo)進(jìn)行(xing)考評(píng),形(xing)成(cheng)了創(chuàng)建有標(biāo)(biao)準(zhǔn)(zhun)、獎(jiǎng)(jiang)懲(cheng)有依據(jù)(ju)、落實(shí)(shi)有保(bao)障(zhang)的工作(zuo)格(ge)局。
公司(si)工(gong)會(huì)牽頭(tou),對(duì)(dui)創(chuàng)建班組設(shè)置(zhi)、班組(zu)制度(du)、人(ren)員結(jié)(jie)構(gòu)、職稱(cheng)學(xué)歷等(deng)進(jìn)(jin)行(xing)全面的(de)調(diào)(diao)研(yan)了(le)解,做(zuo)好班(ban)組(zu)建設(shè)基礎(chǔ)(chu)性工作,夯(hang)實(shí)基層(ceng)管理工(gong)作。提出了“五(wu)型(xing)”班(ban)組創(chuàng)(chuang)建(jian)活動(dòng)的進(jìn)(jin)度和標(biāo)(biao)準(zhǔn)(zhun),對(duì)(dui)創(chuàng)(chuang)建的標(biāo)桿(gan)班(ban)組(zu)進(jìn)(jin)行(xing)“五(wu)型”重點(diǎn)打(da)造,其他(ta)班(ban)組對(duì)照結(jié)(jie)合,從(cong)創(chuàng)(chuang)建“一(yi)型(xing)”班(ban)組(zu)逐(zhu)步完成向(xiang)“五型”班組(zu)的(de)提升轉(zhuǎn)變。同(tong)時(shí),做好班(ban)組(zu)工(gong)作(zuo)與勞動(dòng)競(jìng)賽、技術(shù)(shu)創(chuàng)(chuang)新、技能(neng)競(jìng)賽、技能培(pei)訓(xùn)(xun)等工(gong)作的深度(du)融(rong)合,在(zai)公司層面全年(nian)打(da)造3-5個(gè)(ge)金(jin)牌(pai)班(ban)組,分(fen)廠層(ceng)面全年(nian)打造(zao)7-10個(gè)紅旗班組(zu),逐(zhu)步推(tui)進(jìn)公(gong)司(si)各班組(zu)規(guī)范化、標(biāo)準(zhǔn)化(hua)、精(jing)細(xì)化。
兩種模(mo)式(shi),鍛(duan)造優(yōu)(you)秀團(tuán)隊(duì)(dui)
班組(zu)長(zhǎng)是兵(bing)頭(tou)將(jiang)尾,是(shi)班組管(guan)理的(de)第(di)一(yi)責(zé)(ze)任人(ren),培(pei)養(yǎng)一支高(gao)素(su)質(zhì)的(de)班(ban)組(zu)長(zhǎng)隊(duì)(dui)伍是(shi)班組建(jian)設(shè)(she)的(de)關(guān)鍵。公(gong)司工會(huì)著(zhe)力(li)在班組(zu)長(zhǎng)(zhang)隊(duì)(dui)伍建設(shè)上下(xia)功夫(fu)。一是(shi)班組長(zhǎng)公推公(gong)選。引(yin)入班組(zu)長(zhǎng)選拔任用競(jìng)(jing)爭(zhēng)機(jī)(ji)制,采取(qu)基層推薦、民主選舉(ju)等(deng)辦(ban)法(fa),搭建公(gong)平公正的競(jìng)(jing)爭(zhēng)平(ping)臺(tái)。競(jìng)聘上(shang)崗的(de)班(ban)組(zu)長(zhǎng)(zhang)要在本(ben)崗位(wei)試(shi)用(yong)鍛(duan)煉3個(gè)(ge)月,試崗期間(jian)單位每(mei)月(yue)對(duì)(dui)新競(jìng)聘(pin)班組(zu)長(zhǎng)進(jìn)(jin)行考評(píng),試崗(gang)結(jié)束后,組織(zhi)班組成(cheng)員(yuan)對(duì)該班組(zu)長(zhǎng)(zhang)工作能力(li)、管(guan)理水(shui)平、思想品(pin)德等(deng)方(fang)面進(jìn)(jin)行(xing)綜(zong)合(he)評(píng)(ping)定,并結(jié)合月度考(kao)評(píng)(ping)成績(jī)和(he)班(ban)員意見(jiàn),做出試(shi)用期(qi)間(jian)的(de)考(kao)評(píng)(ping)結(jié)論(lun)???kao)評(píng)(ping)合(he)格(ge)報(bào)(bao)人(ren)力資(zi)源部,不合(he)格(ge)人(ren)員(yuan)納入(ru)本(ben)單(dan)位(wei)人才梯(ti)隊(duì)繼(ji)續(xù)培養(yǎng)。2022年(nian)共(gong)有29名員工通過(guò)公(gong)推(tui)公(gong)選(xuan)擔(dān)(dan)任(ren)班組長(zhǎng)(zhang)。二(er)是(shi)班組(zu)長(zhǎng)綜(zong)合考評(píng)(ping)。制(zhi)定(ding)下發(fā)(fa)了(le)《班組(zu)長(zhǎng)考評(píng)(ping)實(shí)施(shi)方案(an)》,建(jian)立班(ban)組長(zhǎng)動(dòng)態(tài)(tai)管理(li)制(zhi)度,形(xing)成優(yōu)獎(jiǎng)(jiang)劣(lie)罰的獎(jiǎng)(jiang)勵(lì)機(jī)制(zhi),把班(ban)組長(zhǎng)(zhang)的(de)成長(zhǎng)納(na)入(ru)整體人才(cai)開(kāi)發(fā)(fa)體(ti)系和人才強(qiáng)(qiang)企(qi)戰(zhàn)略。考評(píng)(ping)范圍(wei)為(wei)7個(gè)(ge)生(sheng)產(chǎn)(chan)分廠(chang)、質(zhì)量計(jì)(ji)量中(zhong)心(xin)、銷(xiao)售運(yùn)(yun)輸(shu)公(gong)司、行政保(bao)衛(wèi)部十(shi)個(gè)(ge)單位(wei)的(de)159名班(ban)組(zu)長(zhǎng)(zhang),在公司微(wei)信公(gong)眾(zhong)號(hào)開(kāi)(kai)設(shè)(she)“每月之(zhi)星”宣傳專(zhuan)欄,讓有突出貢(gong)獻(xiàn)(xian)的(de)班組長(zhǎng)(zhang)精(jing)神(shen)上受鼓勵(lì)(li)、經(jīng)(jing)濟(jì)(ji)上(shang)得實(shí)(shi)惠、政治(zhi)上(shang)有榮(rong)譽(yù)(yu),讓(rang)他(ta)們工作(zuo)起來(lái)有(you)信心、有奔(ben)頭(tou)。2022年(nian)共(gong)發(fā)(fa)放(fang)獎(jiǎng)勵(lì)資(zi)金(jin)10萬(wàn)(wan)余(yu)元。
三個(gè)(ge)結(jié)合,夯(hang)實(shí)班組基(ji)礎(chǔ)(chu)
聚焦主責(zé)主(zhu)業(yè),緊緊圍繞生產(chǎn)、經(jīng)(jing)營(yíng)(ying)、技術(shù)(shu)、安(an)全、管理(li)等重(zhong)點(diǎn)難點(diǎn)問(wèn)(wen)題,做(zuo)好(hao)三個(gè)(ge)結(jié)合,促(cu)進(jìn)(jin)班(ban)組(zu)在生(sheng)產(chǎn)(chan)經(jīng)(jing)營(yíng)中(zhong)出效(xiao)益(yi)、出成果(guo)。一(yi)是(shi)班(ban)組建(jian)設(shè)與(yu)組織(zhi)、制(zhi)度(du)建(jian)設(shè)(she)相結(jié)(jie)合(he)。要求(qiu)各(ge)班組設(shè)(she)立“兩(liang)長(zhǎng)四(si)大員(yuan)”,即(ji):班(ban)組長(zhǎng)(zhang)、工(gong)會(huì)小組(zu)長(zhǎng),安全(quan)員(yuan)、宣傳(chuan)員、培訓(xùn)員(yuan)、考勤員,調(diào)(diao)動(dòng)(dong)班組全員(yuan)積極參(can)與班組(zu)建設(shè)(she)、管理各項(xiàng)(xiang)工(gong)作(zuo)。規(guī)(gui)范班前(qian)會(huì)(hui)、班后(hou)會(huì)(hui)和(he)交接班制(zhi)度(du),明確班組長(zhǎng)(zhang)的(de)權(quán)利和責(zé)(ze)任(ren),切實(shí)發(fā)揮(hui)班組(zu)長(zhǎng)(zhang)的核心作用(yong)。二是(shi)班組建設(shè)與(yu)員工(gong)技術(shù)(shu)創(chuàng)(chuang)新(xin)相(xiang)結(jié)(jie)合。緊(jin)緊圍繞公(gong)司和本(ben)單位生產(chǎn)經(jīng)(jing)營(yíng)(ying)目標(biāo)(biao),鼓勵(lì)各(ge)班(ban)組(zu)圍繞解決生(sheng)產(chǎn)經(jīng)(jing)營(yíng)管理的(de)重(zhong)點(diǎn)(dian)、難點(diǎn)問(wèn)題(ti),開(kāi)(kai)展(zhan)技(ji)術(shù)培(pei)訓(xùn)、業(yè)(ye)務(wù)(wu)交流、師(shi)帶(dai)徒(tu)等(deng)活動(dòng)(dong),積極開(kāi)展“五(wu)小”創(chuàng)(chuang)新、“三(san)小(xiao)一練”活(huo)動(dòng)(dong),引導(dǎo)(dao)員(yuan)工立足崗(gang)位學(xué)(xue)習(xí)(xi)新知識(shí)(shi)、鉆研(yan)新(xin)技術(shù)、創(chuàng)造新工藝、掌握新方(fang)法,提(ti)高班組生(sheng)產(chǎn)(chan)率。三(san)是(shi)班組建設(shè)與(yu)班組(zu)活(huo)動(dòng)相(xiang)結(jié)合(he)。為促(cu)進(jìn)班(ban)組(zu)建(jian)設(shè)正向激勵(lì)(li),增強(qiáng)(qiang)班(ban)組的(de)凝聚(ju)力(li)和(he)向心(xin)力(li),各班組每月(yue)組織(zhi)開(kāi)(kai)展(zhan)學(xué)(xue)習(xí)培(pei)訓(xùn)(xun)、安全管(guan)理、技(ji)能提升、創(chuàng)新(xin)創(chuàng)效(xiao)、團(tuán)隊(duì)(dui)建(jian)設(shè)(she)等各(ge)類活(huo)動(dòng),可申(shen)請(qǐng)(qing)班(ban)組(zu)活動(dòng)(dong)專(zhuan)項(xiàng)(xiang)獎(jiǎng)勵(lì)費(fèi)用(yong)(該班(ban)組人(ren)數(shù)80元/人(ren)標(biāo)(biao)準(zhǔn)),經(jīng)(jing)公(gong)司班(ban)組(zu)建(jian)設(shè)領(lǐng)(ling)導(dǎo)(dao)小組審(shen)查(cha)核(he)定(ding)后,由班組(zu)自行(xing)發(fā)放。以(yi)文(wen)化凝聚人心(xin),讓尊(zun)重(zhong)、理(li)解、關(guān)愛(ài)成為班(ban)組大(da)家庭(ting)的(de)“關(guān)鍵(jian)詞(ci)”。積(ji)極開(kāi)(kai)展(zhan)小型多(duo)樣的班組文(wen)化(hua)活(huo)動(dòng)(dong),促進(jìn)感情(qing)聯(lián)(lian)系(xi),陶冶(ye)思想(xiang)情操(cao),塑造有(you)特色的(de)班組文(wen)化(hua)。(工會(huì)辦公(gong)室 王(wang)華)
